Packaging line format change control should convert a new product or pack into a verified machine state, not rely on operator memory.

The controlled method identifies the correct components and recipe, clears the previous product and packaging, fits and sets change parts, verifies sensors and data, produces first-off packs and records approval before normal production resumes. The level of control should match the consequences of a wrong format or mixed component.

A format change is any planned transition that alters the product, fill, container, closure, label, code, case, pallet pattern or machine setting. Some changes need only a controlled recipe and a small guide adjustment; others require product-contact cleaning, dedicated tooling, feeder conversion, label-web replacement and line-clearance verification.

Define the format as a controlled set rather than a loose collection of settings. The set can include approved component revisions, machine recipe, mechanical positions, change parts, inspection limits, coding data and the finished-pack standard.

Controlled sequence

  2. Clear product and components.Remove previous containers, closures, labels, codes, cases and rejects from machines, feeders, conveyors and storage points.
  3. Clean where required.Apply the approved product-contact and housekeeping method, then record any inspection or release required before assembly.
  4. Fit and set the format.Install identified change parts, select the authorised recipe and set guides, sensors, applicators, coders and inspection limits.
  5. Challenge the complete path.Run controlled first-off packs through filling, capping, labelling, coding, inspection, rejection and downstream handling as applicable.
  6. Approve and release.Compare the pack with the approved standard, record the result and release normal production only when the defined checks pass.

Change parts

Control physical parts and settings as one format kit.

Mark change parts so the operator can distinguish similar versions and confirm the complete set before the machine is opened. Store parts in a protected, defined location with the format reference and any tools or gauges needed. Missing, damaged or mixed parts should be visible before production is due to restart.

Use reference scales, stops, digital positions or documented settings where they improve repeatability. A recipe can control timing and speed, but it cannot verify that the correct mechanical part is fitted or that a guide has been left in the previous position.

First-off packs

Verify the pack through the complete route before increasing output.

A first-off check should cover more than one isolated machine. A bottle can be filled correctly but become unstable at the capper; a cap can be applied correctly but hide the intended label datum; a label can be positioned correctly but the code or barcode may belong to the previous product.

Run enough controlled packs to confirm transfer, process result, code, inspection and reject behaviour. Where the line uses automatic data or recipes, challenge the response to an incorrect or missing selection. Record who approved the first-off result and which standard was used.

First-off questions

Improving changeover

Reduce changeover time by removing uncertainty, not by removing verification.

Observe the current change and separate external work that can be prepared while the line runs from internal work that requires the machine to stop. Prepare materials, identified parts, tools, documents and the next recipe before the shutdown where safe and permitted. Standardise adjustment references and place frequently used parts where they can be retrieved without searching.

Do not improve time by skipping line clearance or first-off checks. The better target is a predictable change that produces an accepted pack at the first controlled attempt. Review recurring correction work.

If operators repeatedly fine-tune one setting after restart, identify the cause. The reference may be unclear, the component may vary, the machine may need a more positive datum, or the approved setting may be wrong. Record the correction and update the controlled method rather than preserving informal knowledge.
